Outcomes: The Impact Imperative

Outcome metrics measure business or customer behaviour change—revenue growth, churn reduction, engagement lift, NPS improvement, conversion rate increase. These are the only metrics that prove value delivery. Everything else is a proxy, a prediction, or a distraction.

Tag Outcome when the key result measures a change in what customers do or what the business achieves. “Increase trial-to-paid conversion from 12% to 18%” is Outcome—you’re measuring behaviour change that drives revenue. “Reduce churn from 6% to 4%” is Outcome—you’re tracking customers staying, not features shipped. “Grow DAU from 50k to 75k” is Outcome—you’re measuring engagement, not releases.

Outcome metrics are harder to achieve and harder to game. They require not just shipping but shipping the right things, at the right quality, to the right users. “Increase trial signups by 30%” is a leading outcome—it predicts future revenue but doesn’t guarantee it. “Increase MRR by £500k” is a lagging outcome—it proves value was delivered. Tag both as Outcome, but recognise the difference: leading outcomes guide decisions, lagging ones confirm them.

The trap is treating leading outcomes as if they’re guaranteed to produce lagging ones. “We hit trial signup targets!” doesn’t matter if trials don’t convert. The third trap is outcome avoidance—teams resist outcome metrics because they’re hard to control and risky to commit to. This is precisely why they matter.
